SME note · training
Training the team still uses
A one-day workshop fills the room and empties the habit within a week. People nod, try the vendor demo, and on Monday they are back in email because real work does not look like the demo.
AI in an SME survives only if daily work includes it — not if “training happened” on the justification spreadsheet. Kit Digital and Kit Consulting ask for evidence of capability. The reviewer is not in the room; they are in whether the flow is used.
This is the training design we leave in writing: less theatre, more repetition on your cases.
Why the one-day workshop dies
Because it teaches the tool, not the work. Because it invites the whole company “so nobody is left out” and nobody then has two protected hours. Because there is no champion. Because the guide is a 40-page PDF. Because success is smiles on the way out, not use at day 14.
It also dies when the process is still a knot. Training on a knot produces people who know which buttons to press and not when they must not press them.
What actually changes a habit
- Your own stack. Your tickets, your invoices, your policies. Zero florist demos if you run a workshop.
- Champions per area. One support person and one admin with protected time. They train the rest in the corridor, which is where learning happens.
- Short in-flow guides. A checklist next to the tool. Five steps, not a manual.
- Review at day 14 and 45. What is used, what was dropped, what to adjust. The second session is the real training.
- Permission not to use it. If the case does not fit, the champion says so. Forcing it produces junk prompts.
Session design (no filler)
Session 0 (30 min, leadership): perimeter, what never gets pasted, who owns it. Session 1 (90 min, champions): three real cases end to end. Session 2 (45 min, day 14): exceptions and what broke. Session 3 (30 min, day 45): numbers and whether a second flow opens.
The rest of the staff do not need a course. They need to see the champion use it and permission to ask. “Everyone in a room for two hours” is for the photo.
An honest training metric
Not “workshop satisfaction”. Yes: share of tickets with an assisted draft, minutes per invoice, errors avoided, human accept rate. If there is no number, there is no habit. An attendance certificate does not run a Monday.
If the tool is closed at day 45, do not run the same course again. Cut the flow or change the champion. Repeating the event is how the training budget is spent with no trail.
Programme fit
Training is a Kit Consulting deliverable and sits inside several Kit Digital solutions. It justifies better when it is tied to one flow and to names. “Generative AI workshop” is weak. “Two champions run invoice extraction; review at day 14 and 45” is understood.
Materials people still open on Tuesday
One side of a page per flow: goal, steps, what not to paste, who to ask, how to switch off. A four-minute video of the champion doing a real case (not the vendor screencast). A short channel for questions, not an empty forum.
What does not get opened: the 40-page PDF, the two-hour recording, the campus with badges. If the material does not sit next to the tool, it is not habit material.
On day 45 look at the materials the same way you look at use: which was opened, which was rewritten, which is surplus. Cutting a manual is training. Adding another chapter almost never is.
What we ask for in writing after session 1
Champion names, protected hours (day and slot), the five-step guide attached, the day-14 date, and three cases that will be repeated that week in real work — not in the workshop. If that is not signed, there was no training: there was a meeting.
Leadership gets a copy. Permission not to use the tool on cases that do not fit goes in the same mail. Without that permission, champions will force junk in order to “comply”.
One detail that decides day 45: the champion’s two hours sit on the shared calendar, not “when they can”. If they vanish in week three, the training is dead even if the workshop was brilliant. Leadership sees the slot the same way they see holiday.
Frequently asked questions
Do we train the whole company in month one?
No. Two or three people who already do the work. The rest arrive when there is a number and a five-step guide.
Is a generic marketplace course enough?
For culture, sometimes. For habit, no. The marketplace does not know your ERP or your tone.
How much time must be protected?
Two hours a week per champion in month one. If those two hours do not exist, there is no project. There is a workshop.
